The competitive ad audit

Pull every active ad for the top 3 to 5 competitors in the category, filtered to ads with 14+ days of runtime. Tag each ad with concept, hook type, claim, format, and estimated spend tier. A competitive ad audit done right answers four questions in writing: which angles is the category over-indexing on, which angles are absent, where is the format whitespace, and which advertiser is buying the longest runtime against the same angle the brand wants to test. The audience pain map

The audit tells you what the category is saying. The audience pain map tells you what the buyer is feeling. Pull source material from review sites, Reddit, support tickets, sales call recordings, and onboarding survey free-text fields. Cluster the language into 5 to 8 named pains. Each pain gets a short evidence quote. Each cluster has a frequency rank and a depth rank.

The structure is intentional. Frequency tells you what is common. Depth tells you what is high-stakes. The angles that move accounts are usually high-depth, mid-frequency. High-frequency low-depth pains are commodity territory and the category is already there. Low-frequency low-depth is noise. The pain map exists to find the high-payoff quadrant before brief writing starts.

The angle inventory

The angle inventory is where the audit and the pain map collide. Each angle is a one-line claim plus a target pain plus a hypothesis about why this brand can land it credibly. Inventory length: 8 to 15 angles. Anything shorter under-supplies the brief stage. Anything longer is procrastination disguised as research. We see brand-side SOWs commit to "comprehensive angle research" without specifying inventory size. That phrasing is how you end up with 47 unranked angles and no shortlist.

Each angle in the inventory carries three signals: market saturation (from the audit), pain depth (from the pain map), and a credibility check (does the brand have the proof to claim this). The angles that score well on all three become brief candidates in stage 2. The rest stay in inventory for later loops.

The weekly research digest

Research is not a one-off deliverable. It is a rolling input feed. The SOW should specify a weekly research digest with a fixed format: three new ads worth attention, one new pain signal, one angle to retire, one angle to promote. Same day each week. Same format. Push to a single Slack channel or shared doc, not email.

Stage 2 turns the angle inventory into a creative brief that production can build against. A brief without all four components is not a brief. It is a wishlist. The four components are the angle hypothesis, the hook variants, the format specification, and the success criteria.

The angle hypothesis

State the angle as a falsifiable claim. Not "we should try testimonial-led ads." Instead: "Customers comparing us to Competitor X are blocked by perceived setup time, and a 7-second testimonial showing live setup will land at a hook rate above category median." That sentence has a target pain, a buyer state, a creative mechanism, and a measurement. Every later decision in the brief flows from it.

Falsifiability is the test. If the brief cannot be wrong, the test cannot teach the loop anything. Most briefs we audit fail this test. They describe a vibe, not a claim. Hook variants

A single hook is a single bet. The brief should commission 3 to 5 hook variants per concept, all aimed at the same angle. Each variant is a 1 to 7 second opener written in plain language. The strategist defines the variants. The editor writes the lines. Variant count below three under-tests the angle. Above five wastes production budget on diminishing returns.

The variant set is also the test design. If three variants share a structure (question hooks) and two share a different structure (statement hooks), the test will read as a structural test as well as an angle test. That is the strategist's call. The brief should make the structural choice explicit so the test analysis in stage 4 can decompose the result correctly.

Format specification

The format spec is where most briefs collapse. It is the section that lists aspect ratio, runtime, captioning, brand-safe-zone constraints, end-card, and CTA placement. The strategist writes the format spec in production language, not strategy language. Editors do not want narrative. They want a table that reads like an order form.

The format spec also locks platform-specific constraints. A 9:16 Reels asset is not the same brief as a 4:5 feed asset, even when the angle is identical. The strategist either specifies one format per brief or specifies the matrix explicitly. The matrix approach is preferred when the test is run cross-placement. The single-format approach is preferred when the test is isolating one placement's behavior.

Success criteria

The brief states what success looks like before the asset ships. Three numbers minimum: the hook-rate target (3-second views over impressions), the hold-rate target (15-second views over impressions, or 25% video views), and the per-angle ROAS or CPA target. The targets are anchored to the account's break-even ROAS line and per-angle history, not to platform medians.

Stage 3 is where the brief leaves the strategist's hands and enters the production team's queue. The most common SOW failure point is treating handoff as a file-upload event. It is not. It is a structured meeting with four sub-deliverables: the call setup, the brief defense, the asset list, and the edit gates. Each one prevents a specific class of downstream loss.

The call setup

The handoff call is 30 minutes, scheduled within 48 hours of the brief reaching the production lead. Attendees: strategist, lead editor, copy lead, and the channel owner who will run the test. Anything more is a waste of calendars. Anything less and the brief gets misread in someone's inbox a week later. The call has a fixed agenda: walk the angle hypothesis, walk the hook variants, walk the format spec, walk the success criteria, then 10 minutes for production questions.

The strategist owns the agenda. The lead editor owns the production questions. The channel owner owns the deployment plan. If any of those three roles is missing from the call, the handoff has not happened yet. We have seen retainers where the brief shipped through Asana without a call and the resulting assets matched the brief's wording but missed its intent. The call is the antidote to that failure mode.

The brief defense

The strategist defends the brief on the call by stating what the angle hypothesis is, what evidence in the audit and the pain map supports it, and what test result would falsify it. That defense is what production needs to hear in order to interpret edge cases during execution. An editor who has heard the defense will make a 200-decision micro-call in line with the brief's intent. An editor who has only read the brief will guess.

The defense is also where pushback happens. Production may flag a format constraint the strategist missed. The pain map may surface a concern the production team has heard from other clients. That conversation either survives the brief or kills it before assets are cut. Either outcome is cheaper than discovering it in the test analysis stage.

The asset list

The asset list is the deliverable count, the file naming convention, and the delivery date for each asset. The naming convention is non-negotiable: <brand>_<angle-id>_<hook-id>_<format>_<version> is the pattern we run. It survives every later stage. Without it, the test analysis in stage 4 cannot reconcile creative back to angle, and the loop loses its memory.

The asset list also encodes the test design. If the brief commissioned three hook variants and two formats, the asset list shows six final assets, not "approximately six." Approximations are how briefs become 11 assets at production stand-up and the test budget cannot fund them all. The number is fixed at handoff, not at delivery.

The edit gates

Edit gates are the strategist's review checkpoints during production. Two gates is the working number: a rough-cut review at 60% completion and a polished-cut review at 95%. The rough-cut review checks that the angle is intact and the hook is doing what the brief specified. The polished-cut review checks brand-safe-zone, caption legibility, end-card accuracy, and platform compliance.

The gates are not approval theater. They are the strategist's only chance to course-correct production before the asset hits the ad account. Production teams sometimes resist gates because they slow shipment. The reply: ungated production produces 20 percent more assets and 40 percent more test failures. The math is not subtle.

Stage 4 closes the loop. It reads the test result, decomposes it back to the angle hypothesis, kills what failed, promotes what worked, and writes the input for the next research cycle. The metric set

Three creative metrics matter at this stage: hook rate, hold rate (or thumb-stop ratio on shorter cuts), and per-angle ROAS or CPA. Hook rate measures whether the opener earned attention. Hold rate measures whether the body retained it. Per-angle ROAS measures whether the angle converted attention into revenue.

Hook rate is the cleanest creative-strategy KPI in the set. It is mostly insulated from bidder noise and audience overlap because it lives entirely in the first three seconds. Hold rate is the second cleanest. ROAS is the noisiest because it inherits every downstream variable: landing page, offer, audience, attribution window, seasonality. Per-angle aggregation, not per-ad

A single ad with 200 conversions does not reliably differ from another single ad with 180 conversions. The spread is statistical, not strategic. The signal lives at the angle level, where 4 to 7 ad variants share a hypothesis and aggregate to a sample size that survives the noise floor.

Aggregate every metric to angle. Hook rate by angle. Hold rate by angle. ROAS by angle. CPA by angle. Then compare angles. The strategist's job is to learn which angle worked, not which specific ad won the lottery this week. We have killed angles based on per-ad ROAS that turned out to be the highest-ROAS angle three weeks later when a different hook tested. The opinion here is firm: per-ad attribution as a creative-strategy KPI is broken. Per-ad ROAS is a media-buyer metric for budget decisions. Per-angle ROAS is the creative-strategist metric for hypothesis decisions. The two roles share the dashboard but read different rows. Kill rules

Kill rules are pre-committed thresholds that retire an angle without further debate. The pre-commitment is the point. After-the-fact debate about whether to kill a losing angle is how retainers stagnate. Kill rules belong in the SOW, not in the weekly meeting.

Three kill rules are enough. First, hook rate below 60% of category median across the angle's full ad set after 14+ days. Second, hold rate below 40% of category median on the same window. Third, per-angle ROAS below the break-even ROAS line for two consecutive 14-day windows. Any angle that trips two of three kills. Any angle that trips one gets a single retest at adjusted hook variants. Category baselines for these thresholds are best calibrated against the IAB Internet Advertising Revenue Report sector benchmarks rather than account history alone, because account history under-rotates against fresh creative entrants in the same auction.

The retest mechanism is what saves the loop from over-killing. Strategists who kill on a single trip lose angles to format noise. Strategists who refuse to kill burn budget on personal favorites. The two-of-three rule with a one-trip retest is the working compromise.

The next-loop input

The strategist writes the next-loop input as the last deliverable of stage 4. It is a one-page memo with three sections: which angles graduated to scale, which angles got retired, which angles need a retest with which adjustment. That memo is the input for stage 1 of the next loop.

Without this memo the loop forgets. Each stage 1 starts cold, the angle inventory rebuilds from scratch, and the retainer never compounds. With the memo, the inventory carries forward. The single biggest fight in any creative strategist scope of work is which KPIs the strategist gets graded on. Get this wrong and the role collapses inside two quarters. Get it right and the role outlasts the channel.

The default mistake is grading the creative strategist on per-ad ROAS. It is the metric the dashboard shows by default. It is the metric the CFO understands. It is also the wrong metric for this role.

Per-ad ROAS is dominated by variance most of the time. With typical retainer-scale spend, the per-ad sample size in any given two-week window is rarely large enough to distinguish creative effects from auction noise. The attribution window layer adds another order of complication. A 7-day click and a 1-day click on the same ad will produce different ROAS numbers. Per-angle ROAS is different. With four to seven ads sharing a hypothesis, the sample size aggregates. Variance compresses. The noise floor drops below the level of the typical creative effect. The strategist can read whether an angle worked, separate from which specific ad happened to win the auction.

The KPI table below is the version we put in every retainer SOW now. It maps the role to the metric to the cadence to the boundary condition. The table is a defense mechanism for both sides. The brand cannot grade the strategist on metrics outside this table, and the strategist cannot dodge metrics inside it.

The last row matters. Account-level metrics are real and the strategist shares responsibility with the media buyer. The SOW should split that responsibility explicitly. Creative strategy moves account ROAS through the angle layer. Media buying moves it through the bid and budget layer. Both are necessary. Neither owns the result alone.

Most SOWs do not have this section because the agency template is organized by deliverable. Replace it. The loop is the contract.

For each of the four stages, list the sub-deliverables, the format, the cadence, and the success criteria. Reuse the structure from sections 3 to 6 of this guide. The deliverables are concrete: weekly research digest, brief with falsifiable hypothesis, handoff call with edit gates, per-angle test memo. Vagueness here is where SOWs die.

Section 3: KPI commitment

Reproduce the KPI table from the previous section verbatim. Add the account's break-even ROAS line and the per-angle ROAS targets the strategist will be measured against. If the brand cannot calculate break-even ROAS at signing, that calculation is the first task of week one, not a deliverable for month two.

Section 4: Cadence and meeting calendar

Fixed dates and times. Weekly research digest: Monday 10am. Brief delivery: by EOD Wednesday. Handoff call: Thursday afternoon. Edit-gate reviews: as scheduled per asset, capped at 48 hours response time. Monthly review: first Tuesday of the month. The calendar is the loop's heartbeat. A SOW without a calendar produces a strategist with no traction.

Section 5: RACI

The RACI matrix names who is Responsible, Accountable, Consulted, and Informed for each sub-deliverable. The Project Management Institute's RACI guidance is the canonical reference if your team has not used the matrix before. The most common dispute in retainers we have rebuilt is RACI ambiguity at the brief stage. Without an explicit RACI, the brand assumes the strategist owns brief approval, the strategist assumes the brand owns brief approval, and the brief sits for two weeks. Write the matrix. Ship it with the SOW.

The strategist is Responsible and Accountable for everything in the loop except account ROAS, which the media buyer carries with the brand lead's accountability. That split is the working version. Disagreements about it should resolve before the SOW is signed, not after.

Section 6: Out-of-scope

Mistake 1: Pricing per artifact

Per-brief pricing creates an incentive to ship more briefs, not better ones. Fix: price the loop at a fixed monthly retainer with a defined cadence, not per-deliverable. The strategist's incentive aligns with iteration quality instead of artifact volume.

Mistake 2: Treating handoff as a file upload

Briefs sent through Asana without a 30-minute call lose 30 to 50 percent of their intent in production. Fix: make the handoff call a contractual sub-deliverable. No call, no handoff. The brief is not delivered until the call has happened.

The brief sits for two weeks while everyone waits for someone else to approve. Fix: ship the RACI matrix as section 5 of the SOW. Brief approval is a named role with a 48-hour SLA on response.

Scope creep eats 15 to 25 percent of the strategist's time within four months. Fix: write the out-of-scope section. Media buying, production execution, landing pages, influencer outreach all named explicitly. Anything outside the list goes to a change order.
